You have the compute. You have the architecture. You have a team of researchers who are genuinely among the best in the world. And your model is still behaving in ways that nobody can fully explain. Stanford’s 2026 AI Index found that alignment failures increased 340 percent since 2023 and the cause was not architecture. It was human feedback data. The most expensive problem in AI right now is not a model problem. It is a human data problem.
1. They cannot tell you the difference between identity verification and human authentication
Identity verification confirms a contributor exists. Human authentication confirms that contributor is genuinely completing tasks without AI assistance right now. A vendor with both describes them separately, immediately, and in operational terms. A vendor with only identity verification will attempt to describe both as one thing. That attempt is the answer you needed.
2. Your vendor was acquired by a model lab
When your human data vendor is owned by a model lab particularly a direct competitor your training data flows through an organization with a structural interest in the outcomes of your model development. Neutrality is not a feature that survives acquisition. The Scale AI situation made this concrete. Get the ownership structure in writing before any other conversation happens.
3. They describe their contributor base by volume, never by verification rate
Large vendor. Millions of contributors. Fastest turnaround in the market. These are volume metrics. They say nothing about what percentage of those people are genuinely who they claim to be. Ask your vendor for their human authentication rate, the percentage of contributors who pass behavioral verification confirming genuine task engagement. If that number does not exist, the verification system does not either.
4. Their red-teaming contributors are recruited the same way as annotation contributors
Red-teaming is the most safety-critical human data task in AI development. If your vendor sources red-team contributors through the same crowdsourced unverified pipeline they use for general annotation, your safety testing has a structural gap that no evaluation benchmark will catch. Synthetic red-teaming finds synthetic weaknesses. Real adversarial humans find real attack vectors.
5. They cannot produce EU AI Act Article 10 provenance documentation on request
Article 10 does not say training data must be high quality. It says you must PROVE it. Provenance documentation. Human contributor authentication records. Auditable trail from data collection through training pipeline. If your vendor cannot produce that documentation within a defined timeframe on request not eventually, on request, you are not in compliance.
6. Their contributor demographic data is self-reported with no behavioral cross-reference
Demographic homogeneity in human feedback data is one of the most well-documented sources of systematic alignment failure. A vendor claiming diverse contributors based on self-reported demographic checkboxes is providing demographic theater not demographic verification. The alignment failures that result are real regardless of what the contributor profile says.
7. They have never heard of your compliance requirement before you mentioned it
The regulatory landscape for AI training data is moving faster than most vendors are tracking. EU AI Act Article 10. State-level AI transparency requirements. Sector-specific standards in healthcare, financial services, and legal AI. A vendor building a serious human data pipeline should be ahead of every compliance requirement that affects your deployment context not learning about them when you bring them up.
The question that changes everything
Before your next training run, ask your vendor: ‘Can you walk me through your human authentication methodology step by step, and produce your contributor verification documentation for my last data order within 24 hours?’ The vendor with a real system answers immediately and specifically. The vendor without one asks what you mean by human authentication.
Focus Insite was built for exactly this moment. Neutral. Verified. Provenance-tracked. Every contributor authenticated through dual-layer verification. Every dataset delivered with full provenance documentation producible for EU AI Act Article 10 review. Every red-teaming cohort recruited through expert-verified sourcing.
